PDCA (plan-do-check-action) Diary Vol. 569 "Cut the time even if work is not over"

When I went around several companies as a consultant, most of the organization can be divided into companies that do not allow overtime work and those that continue to work endlessly.

At one company, there was a senior manager who declared that “Don't work overtime, as we will evaluate every one of you based on the results, not the hours worked”.

Needless to say, all employees have been leaving the company on time😊.

On the other hand, in the case of an organization where managers do not leave the office forever, bad effects come out in various ways, but the challenge is that no one can point out the problem in such a company.

The material to be introduced today “Good Effort (Japanese only)” is a guidebook for “Necessary and unnecessary efforts” by the author who was a strategic consultant and the following phrase in the “Cut the time even if work is not over” part were impressive.

“The quickest way is to cut time.

By deciding the end time first, your tasks have to be moved according to it.

The important thing is from here.

You are supposed to think that 'How can I finish my work in a limited time?' and come to think seriously." (Unquote)

P.S. If overtime work until midnight is rampant, there is a risk of falling into a mysterious euphoric state of "What am I doing when I work long hours?", which is a big risk for both the person and the organization.

If you get into an organization where overtime work or long working hours are rampant, I recommend the "Strategy to leave the office on time without worrying about it" that I took when I was a banker.

By continuing to leave the office on time, the label that "This person is that kind of person" will be attached.

The important thing is to know that "Others don't care about you as much as you think"😊.

English follows Japanese.

The Saudi Arabian government has decided to ban men from walking with pets, worried that 'the phenomenon of men using pets to contact women is increasing'.

PDCA (plan-do-check-action) Diary Vol. 567 "Reflection creates growth"

One of the venture companies I was supporting had a manager who repeatedly asked his subordinates, "Why did this happen?"

This manager was not scolding his subordinates, but was doing the root cause analysis that I have repeatedly reported, and was trying to come up with measures to prevent recurrence.

Organizations that understand the importance of root cause analysis and measures to prevent a recurrence are more likely not to make the same mistakes, and even if they faced challenges, they seemed to have overcome many patterns.

The material to be introduced today "Business Person Poems (Japanese only)" has a catchphrase of "Work stress turns into laughter!" and the following phrases were impressive.

"The biggest drawback of machines was that they could not reflect on them.

Founder of Toyota group, who realized that this was the difference between humans and machines, installed a machine that notices failure.

Then, when trouble occurs, the system is automatically stopped.

As a result, the point of creating a large number of defective products has been improved, and productivity has improved dramatically." (Unquote)

P.S. Occasionally I come across a business person who is confusing regrets and reflection, which is extremely risky.

No regrets are necessary in business, but reflection is essential, and it can be said that it is a necessary sense for management to be able to properly divide this part😊.

In addition, when reflecting on it, it is important to thoroughly analyze the root cause and remember to take measures to prevent recurrence.

If you neglect to do this, you are more likely to make the same mistakes in the future, and you will be labeled as a "non-learner" by others.

By advancing business while properly recognizing this area, I think that it will be possible to get the evaluation that "He/she is a business person who does not make the same mistakes"😊.

"When you look at newcomers' education, you can understand the level of the organization."

The material to be introduced today "It's Our Ship" is the educational material written by former colonel Michael Abrashoff, who developed the training system of the US Navy.

"I was surprised to know that senior managers at many companies were indifferent about how to accept their newcomers."

"Many companies were focusing only on students acquisition as a goal of recruitment and neglecting efforts to keep employees motivated. As a result, they are wasting time and money instead."

"This was not a problem for them. Probably, they had never experienced a model that would stimulate their own ambition." (Unquote)

In Japan, most of the companies welcome newcomers in April.

Answering their questions, doubts and coping with them must be a top priority for everyone, because newcomers' education determines the level of organization as Mr. Abrashoff mentioned.

P.S. I feel that the military-style education that is still being conducted at some financial institutions was not bad.

1. Polite greeting to everybody.
2. Never forget your gratitude to others.
3. Compliment the person who made the result.

Being struck by the above three basics of business first is necessary when I think about it from now on.

This was the second time I read "It's Our Ship", but I thought again that increasing the proportion of people who can do the above three things is a shortcut to raising the level of the organization😊.

PDCA日記 / Diary Vol. 565「人間は善良だけれど怠慢だ」/ "Humans are good but lazy"

English follows Japanese.

The material introduced today "What the McKinsey Elite Writes in Notebooks (Japanese only)" explains "Techniques Thinking and Writing Techniques of Top Consultants", and the following phrases were impressive in the part "Making Notebooks a Tool to Improve Your Life".

"'Human beings are good but lazy.'"

This is a saying I wrote down in my notebook when I was told by a McKinsey senior.

That may be true.

We basically want to live well.

We want to make people around us happy, both privately and at work, and to feel happy and satisfied with ourselves.

However, the reality is that this is often not the case.

When various 'problems' and 'things that must be solved' occur, it is likely that we will be swept away by the easier one.

The truth is, even if we feel that a better solution can be achieved by pursuing deeper, if there is an easy option in front of us, it is human beings who choose it.

That's why the McKinsey senior told me, 'Because humans are lazy, we still need a mechanism to move ourselves'.

I really want to be like this, and I want to be more like this.

We have a lot of such 'problems' every day, whether in business, in private, or in the world.

It can be said that living is problem solving itself.

Therefore, I think whether or not you can finally make your life convincing is whether or not you have the feeling that you have 'chosen yourself.'" (Unquote)

PDCA (plan-do-check-action) Diary Vol. 564 "Doubt the reality in front of you"

Some people asked at the PDCA Cafe, "Why did Mr. PDCA leave a stable bank and become independent?"

First of all, it is very suspicious that "the bankers are stable".

Banks are now closing their offices due to cashless waves.

Given these facts, bankers are likely to be less stable and starting their own business may be more stable.

The material to be introduced today "The 15-Minute Philosopher: Ideas to Save Your Life" has a catchphrase of "Essential reading to survive a world without a correct answer" and the following phrases were impressive.

"Kant argued that humans can only know the world through perception through sensory organs and cannot know how close their impressions of things are to real things.

Kant says he doesn't even know if it really exists.

We see what we want to see. However, we cannot know how real it is.

Or, even the meaning of the word reality becomes obscured." (Unquote)

P.S. I think working for many years in the same organization is not a bad thing.

In some cases, staying in the same company could result in success.

However, when almost everyone is in a so-called purebred organization of new graduates, it is often the case that something 'funny' from the outside world is common inside.

As the material "The 15-Minute Philosopher: Ideas to Save Your Life" states, doubting the reality in front of you is also meaningful for balancing.

The quickest way is to meet with outsiders on a regular basis to see if you're out of place😊.

PDCA日記 / Diary Vol. 563「任されるとリーダーらしくなる」/ "People become leaders when entrusted"

English follows Japanese.

PDCA (plan-do-check-action) Diary Vol. 563 "People become leaders when entrusted"】

The material introduced today "The moment when you meet leadership (Japanese only)" explains "The process of self-growth by the theory of adult development", and the following phrases were impressive in the part "Change and development of roles and your own unyielding philosophy".

"When we are entrusted as the leaders, we become more like leaders.

Depending on what role we play in the organization and society, our consciousness and content of consciousness will change.

This is exactly what happens when you change your role and your consciousness changes.

Since development has the aspect of expanding the cognitive world, playing a different role has the effect of promoting development.

We have the characteristic of collaborating with the people around us and developing while taking on our own role.

Another very important thing is said in the text.

It is important to have your own unyielding philosophy (wish from the core).

It is certain that in the process of development, we have a time to live according to the ideas of others, not our own.

It should not be denied, it happens to everyone in the process of development.

However, the more you develop and approach the self-directed stage, the more your own philosophy will be formed.

Or you could say that you rediscover the philosophy that was always in your heart." (Unquote)

PDCA日記 / Diary Vol. 562「実は周りが反対している」/ "People around you are opposed"

「周りは反対したが、私は成功した」を英語にする場合、「People around me were opposed, but I succeeded」とすればよいですね😊

PDCA (plan-do-check-action) Diary Vol. 562 "People around you are opposed"

Some people came to the PDCA cafe to try something new and they were asked to stop implementing their plans by their family members or partners (parents, spouses, etc.).

In such cases, this person may not want to do new thing very much and may be looking for a "cannot" reason.

If you really want to do it, you would do whatever others say.

The material introduced this time, "Classrooms that do not teach at school, create a fun life (Japanese only)" has a catchphrase "Please do not be satisfied with reading a book", and the following phrases were impressive in the part "Who denies your determination?"

"Even if you decide to change your life, unfortunately, it doesn't last long.

Why do you think?

That's because the people around you usually give you advice, 'You can't do that, so you should stop'.

Gentle advice that thinks of you will shake your determination." (Unquote)

P.S. Whenever you want to do something, I think the long-lasting tip is to start in a way that is out of the influence of others.

"A form that is not influenced by others" can be rephrased as "an economically independent form."

In case you are living in a parent's or partner's house and receiving a lot of support from them, you can't really do what you want.

You need to be independent economically and physically, if you would like to do from your heart.

In addition, even if you receive financial support from a financial institution or venture capital, it will not be an "independent form" because "sideways" called advice will come in (a huge amount of paperwork).

To that end, I feel that the point is to "start small" without incurring fixed costs😊.

At the rooftop venue, the tone of the speech changes, and it will also be useful for studying presentations.

The material to be introduced today "Language Tricks (Japanese only)" has a catchphrase of "magic of words to facilitate human relationships" and the following phrases were impressive.

"When you listen to a politician's speech, you may think it's reasonable in many ways.

By saying 'we' instead of "me", those who are present will become more like-kind and feel like they have become members of the 'fate community'.

As with Japanese politicians, they speak using the first-person plurals, such as "we" and "us" every time.

This know-how may have been acquired naturally in long political activities." (Unquote)

PDCA日記 / Diary Vol. 560「オフィスにあってリモートにないもの」/ "What exists in the office not in the remote"

English follows Japanese.

Recently, more and more companies are adopting WFH (work from home), which allows them to work without having to come to the office.

My former London office employed a free address, and only 60% of the staff had desks.

In other words, more than 40% of the staff had designed on the premise that they would not come to the office physically, implying that they should not come to the company.

The material to be introduced today "Let's work well with a remote team (Japanese only)" has a catchphrase of "Let's learn from the most exciting working style in Japan now!" and the following phases were impressive.

PDCA日記 / Diary Vol. 558「怒る必要がないことを線引きする」/ "Draw a line that you don't have to get angry"

English follows Japanese.

PDCA (plan-do-check-action) Diary Vol. 558 "Draw a line that you don't have to get angry"】

The material introduced today "Your anger becomes a weapon (Japanese only)" explains "How to use anger well without denying the feeling of anger", and the following phrases were impressive in the part "Practice required to use anger".

"When asked if feelings of anger are poisonous or medicinal, many would say that they are poisonous.

The idea of treating anger as a poison and afflicting oneself and those around us can be found in the quotes of various Great people, regardless of age, east or west.

"Anger should be considered an enemy" Ieyasu Tokugawa

"Angry begins with recklessness and ends with regret" Pythagoras

"Angry is harmful to others, but more harmful to those who are driven by anger" Tolstoy

"If you overheat the anger that blows fire because of the enemy, you will get burned" Shakespeare

Anger is an enemy, a regret, a harmful thing, a burn, and these words remain in posterity in the sense that they are not good for you and you should let go.

Aggressive anger is not recommended at home, at school, at work, or anywhere.

Even if you look at the bookstore, you can see only how to avoid getting frustrated, how to suppress feelings of anger, and how to avoid getting angry.

Anger management, which the author reports, is also mistakenly transmitted to the world as a method that does not get angry or frustrated.

But anger management is not without getting angry.

It's okay to get angry, but it's a program that will help you to better delineate what you need to get angry with and what you don't need to get angry with.

Why do we consider anger to be so poisonous?

First of all, it is thought that anger caused some kind of painful eyes and caused inconvenience.

If you are an animal living in nature, it is okay to use your anger and protect yourself every time you feel danger.

Far from being a problem, you need anger as a survival strategy because you can't survive otherwise.

If there is an animal that does not get angry in nature, the species will be eliminated in a blink of an eye.

Without anger, you can't detect danger.

Anger is not always a poison for animals.

However, it is strange, in a sense, that the feeling of anger is poisonous to humans even in the same animal.

The author thinks that it is related to the length of history as an animal and the length of history since becoming a human being with sociality.

It is believed that the Earth was born 4.6 billion years ago and humanity was born 4 million years ago.

Furthermore, it is said that about 7,000 years ago, the Egyptian civilization in the Nile basin, which is said to be the first civilization of humankind, and the Mesopotamian civilization in the Tigris and Euphrates river basins were born.

The history of human beings who built civilization is much shorter than the history of animals.

In other words, since the period of being an animal was overwhelmingly longer, it is thought that human beings still have the remnants of the animal era even after the creation of civilization and society." (Unquote)

PDCA日記 / Diary Vol. 557「世間の信用を得るには、世間を信用すること」/ "To gain public trust, trust the public"

English follows Japanese.

PDCA (plan-do-check-action) Diary Vol. 557 "To gain public trust, trust the public"】

The material introduced today "Attentiveness is 90% (Japanese only)" has a catchphrase "The habits of people who are doing well that I have seen in the Japanese politics for 45 year" and the following phrases were impressive in the part "Unexpected commonality between Eiichi Shibusawa on the 10,000 yen note and Horiemon".

"The wisdom to live is in the Analects of Confucius, I suppose.

It had a great influence on the late Tokugawa scholars in the Edo era in Japan such as Shoin Yoshida and Shinsaku Takasugi, and they became the driving force of the Meiji Restoration in 1868.

The scholars said, 'If you think of it, do it' and actually they did.

As a result, they achieved a big success by practicing the teaching of the Analects of Confucius.

In this way, from the Cheng-Zhu school at the Terakoya (cram schools) in the Edo period to the Yangmingism of the Meiji Restoration, there was always an analect at the root of Japanese thought.

Shibusawa also said in his lifetime:

'Trust is first in business. To get the trust of the public, you have to trust the public. The same is true for individuals. It's too selfish for a bug to trust yourself while doubting the other person.'

I think that this spirit has taken root in Japanese companies in the past, from managers and executives to each and every employee.

However, when the bubble burst and the economy stagnated in 1990, this spirit gradually diminished from Japan.

It must seem that managers and politicians have become a society that is calm and lies, paying attention only to the premise.

Economist Michio Morishima also pointed out in his last book, 'Why Japan got stuck', that the Japanese people stopped learning Confucianism at the root of the economic stall.

By the way, China, where Confucianism was born, is now a country where injustice is widespread as a result of the elimination of Confucianism by Maoism.

I can't help but think that if the Confucian spirit remained, we would have been able to control ourselves as 'be clean'.

Interestingly, there are business persons who still send messages similar to Eiichi Shibusawa.

That is Takafumi Horie, also known as Horiemon.

'Credit is all that is required for a large amount of moving investment and business.'

'Money is a quantification of credit. So you should save credit, not money.'

This word is a message that Horie has issued in recent years.

Many of you may have heard these words, as all of his books have become bestsellers.

His influence was so great that many celebrities who are active in the business scene and the creative industry, including comedian and picture book writer Akihiro Nishino, said, 'Don't save money, save credit'.

Eiichi Shibusawa, who is called the father of the business world in Japan, and Horiemon, who leads the modern Japanese business industry, are connected by the philosophy of 'Credit is everything' over time.

I think this fact gives us the answer to what we should value in the business scene." (Unquote)

「読者に文章を読む負担をかけてはいけない」を英語にする場合、「Don't burden the reader to read the text」とすればよいですね😊。

PDCA (plan-do-check-action) Diary Vol. 556 "Business documents are communication tools"】

The material introduced today "How to create legal documents and materials that dramatically increase persuasive power! (Japanese only)", has a catchphrase "Sample documents that can be correctly transmitted to the other party", and the following phrases were impressive in the part "Reader first: sentences that can be read diagonally".

"Business documents, unlike literary and entertainment novels, should not burden the reader with reading.

This is because it is not for enjoying reading itself, but only as a means of communicating information.

Certainly, some business documents are interesting to read and some are not, and it goes without saying that the former is preferable.

However, it is not of interest in expressions such as literature and entertainment novels.

For business documents, it is important to aim for expressions that reduce the burden on the reader as much as possible.

A sentence that does not burden the reader is simply a sentence that can be read diagonally." (Unquote)

PDCA日記 / Diary Vol. 555「日本人の変わらない力は異常?」/ "Is the unchanging power of the Japanese abnormal?"

English follows Japanese.

を英語にする場合、「Is the unchanging power of the Japanese abnormal?」

PDCA (plan-do-check-action) Diary Vol. 555 "Is the unchanging power of the Japanese abnormal?"】

The material introduced today "Japanese prospects of victory: Population decline x aging x capitalism (Japanese only)" has a catchphrase "Survival strategy in the era of great change (Turning point)", and the following phrases were impressive in the part "The unchanging power of the Japanese is abnormal".

"There is another reason to expect an increase in the minimum wage.

If you hit the computer, you can clearly see that this country will be destroyed unless the current Japanese economy is changed, but I feel that few people are working on it in earnest.

Also, I think Japan is the most difficult country to reform as a developed country, even though it needs more reforms than other countries.

Someone said, 'The unchanging power of the Japanese is abnormal,' and I totally agree.

Until now, I have been keenly aware that reforms are slow to progress in the financial industry, cultural property industry, and tourism industry, with all the voices of opposition, no matter how small.

It cannot be understood by ordinary human senses that even in the face of such a crisis, they will not change themselves.

It's nothing but anomalous.

Why don't you try to change so stubbornly?

Those who don't think they need to change make this rationale.

Japan is the third largest economy in the world.

After the war, the Japanese economy has grown significantly.

Japan is a technological powerhouse.

Japan is a special country.

Therefore, the Japanese way is correct and does not need to be changed.

When I point out that I need to change, I get the following counterargument:

Japan has more important things than just money.

There is no precedent.

Comparison with overseas is an imposition of values.

The traditional way is Japanese culture.

Worth invisible.

Even if you say data, data, you don't need data.

In addition, the true person says, 'I'm not going to do my best anymore.'

There are many people who have such an opinion that it is biased because the average age of Japanese people is rising.

After the age of 40, humans are slow to change and tend to be reluctant to accept new ideas.

In Japan, the average age of the people is close to 40, so it seems that society as a whole is hard to change.

In any case, what is important is how to move this stubborn country of Japan.

Looking back on history, it is clear that Japanese companies will not move toward improving productivity if they are left free.

If so, there is no choice but to force it.

The best way to do this is to reduce the minimum wage." (Unquote)
