PDCA日記 Vol. 1,070「なぜ会合に遅れてはいけないのか?

 

ある日のPDCAカフェで、「Mr. PDCA は色々な質問を受けていると思いますが、一番驚いた質問はどんな内容でしたか?」と質問された方がいました。

 

それに対して私は、「『なぜ会合に遅れてはいけないのか?』と聞かれた時ですかねぇ」と回答しました。

 

「なぜ会合に遅れてはいけないのか?」と私に聞いた人に他意があったわけではありません。

 

「会合に遅れても指摘されたことがないのに、Mr. PDCAから『時間を守るべき』と言われたことから」出てきた質問だったそうです。

 

私の場合、前職が時間に対して非常に厳しい金融機関であったため、「10分前到着、5分前準備完了」という軍隊並み(?)の規律が身に染みついています。

 

そのため、「なぜ会合に遅れてはいけないのか?」という質問を考えたこと自体がありませんでした(銀行員時代の最初のマネージャーであるKさんから、20年前に「時間を守ることが全て」と言われ続けました😊。

 

トヨタでは「なぜ」を5回繰り返すことから、トヨタ式に「なぜ会合に遅れてはいけないのか?」という質問を私なりに分析すると以下のようになります(他の分析手法があれば是非お知らせください)。

 

(会合に遅れてはいけない理由)
1. なぜ会合に遅れてはいけないのか?⇒「この人は時間を守らない人」というイメージがつき(←これが最大の問題)、会合での協議が不利になる。

2. なぜ協議が不利になるのか?⇒遅れたことで会合前半の議論が不明になり、「遅れてすみません」と言いながら部屋に入ってくる時点で意見を通すことが困難になる。

3. なぜ意見を通すことが困難になるのか?⇒遅れて会合に入ってきた人の発言に対して、「遅れてきて何を言っているのだ」と参加者は感じ、協力的ではなくなる。

4. なぜ遅れて会合に来た人に参加者は協力的ではなくなるのか?⇒会合に遅れる人は他の参加者の時間を無駄にしており、コストを増大させている。

5. なぜコストを増大させるのか?⇒会合に遅れてくる人がいると、前半に協議した内容を繰り返すことが多くなり、予定通り会合が終了しないリスクが高まる。

会合の時間についてPDCAカフェで話をすると、「私の会社では、自分が会合に定刻通り出席しても、他の参加者が予定通りに来ない」という方がいらっしゃいます。

 

私が行っている対処法としましては、「開始時刻17時5分」という感じで、5分開始時刻をずらして会合を設定するというものがあります。

 

これをすることで、16時から17時まで会合が入っている人の場合でも、移動時間を含めて17時5分には会合の部屋に到着できる可能性が高まります。

 

会合のアレンジなどでお悩みの方は、上記の方法を一度試してみてはいかがでしょうか😊。

 

 前置きが長くなりましたが、今回紹介する資料「たった1分で相手をやる気にさせる話術 ペップトーク」は、「できるかできないかじゃない、やるかやらないかが大事。今あるものでベストを尽くそう」をキャッチフレーズにしています。

 

本書でポイントだと感じたのは、「何を言うかも大事だが、誰が言うかがもっと大事である」というフレーズです。

 

私がこれまで「良いことを言っているなぁ」と感じたビジネス・パーソンは、例外なく「時間を守る人」でした。

P.S. 私がこれまで耳にしたもう一つの驚きの質問として、「なぜ挨拶をしなければならないのか?」というものがありました。

 

「挨拶をしないことは、コスト増になるから」が私の回答になります。

 

挨拶をしない人に対して、周りは「話しかけにくい」と感じるため、口頭で確認できることでもメールなどの非対面ツールで連絡を取りがちです。

 

そうすると無駄なプロセスが発生し、メールの場合はCCされる人が多くなる傾向もあって、挨拶をしない人が多くなると、組織として発生するコストが莫大になります。

 

というわけで、挨拶をしないことは「業績を悪化させること」につながるため、「挨拶ができていない」と感じている方は、今からきちんと挨拶をしましょう😊。

 

 < Mr. PDCAのボンジュール英語「無駄な」 = 「wasted」>

 

今回出てきた「無駄な」の英訳は、「wasted」になります。

 

「挨拶がないことで、無駄なプロセスが発生している」を英語にする場合、「The absence of greeting causes wasted processes」とすればよいですね😊。

< マドモアゼルPDCAのメルシー映画「佐藤家の朝食、鈴木家の夕食」>

 

 本日は、映画「佐藤家の朝食、鈴木家の夕食」を紹介します。

 

 

映画「佐藤家の朝食、鈴木家の夕食」は、2人の女性とその息子である佐藤拓海(山﨑賢人)という家族構成で暮らす佐藤家が舞台です。

 

佐藤家の近所に、2人の父親と娘である鈴木そら(小林涼子)という構成の鈴木家が引っ越してきて、挨拶にやってきます。

 

佐藤家の2人の女性は、鈴木家について「変わった家族だね」と言いますが、拓海は「うちだって変だよ」と返すところが興味深かったですね。

 

そんな2組の家族が交流を持つにつれ、拓海とそらは家庭環境に疑問を抱くようになります。

 

佐藤家と鈴木家のような家族の形は、アメリカで最近よく目にすることがあります。

 

ただ、同性婚が認められていない日本では稀であり、映画「佐藤家の朝食、鈴木家の夕食」は多様性を考える上で重要な作品なのかもしれませんね。

In the last week's PDCA cafe, one participant asked "What was the most surprised question ever heard?", and I replied, "Probably, the moment when I was asked 'Why should not we be late for meetings?'"

 

My former working place (Bank!) was very keen to punctuality, so I have never asked myself that "Why should not we be late for meetings?"

 

Based on Toyota's "Ask why 5 times" method, I analyzed the question "Why should not we be late for meetings?" as follows.

 

(Why should not we be late for meetings?)
1. Why should not we be late for meetings? ⇒ Late persons will be defined as "Not punctual" (← This is the biggest problem), and negotiation at meeting becomes disadvantageous.

2. Why will it be disadvantageous? ⇒ Late people cannot join the discussion in the first half of meeting, and it will be difficult to express their opinions.

3. Why will it be difficult for late people to express opinions? ⇒ In response to the comments of those who entered the meeting late, the others tend to feel that "What is this person saying by being late?"

4. Why are others not cooperative with those who come to meetings late? ⇒ People who are late for meetings are wasting time for other participants and increasing costs.

5. Why are late people increasing costs? ⇒ Due to late people, it is more likely that others have to repeat the contents discussed in the first half of meetings.

Some participant of PDCA cafe have been saying that "I am on time in the meetings, but other participants do not come as scheduled".

 

As a countermeasure, I am setting the meeting like "We will start from 5:05 pm".

 

By doing this, even if others have a meeting from to 4 pm to 5 pm, there is a high possibility that participants can arrive at the meeting room at 5:05 pm.

 

The material to be introduced today "PEP TALK (Japanese only)" is explaining the details of Pep Talk (How to encourage others by words).

 

What I felt as a point in this book was the phrase that "What to say is important, but who to say is more important."

 

A business person who I felt as "He / she is saying good things" was a person who keeps time.

P.S. Another surprising question that I heard before was "Why should I greet?"

 

My response was that "Not greeting will increase costs."

 

For those who do not greet, others feel that they are "Hard to talk to", so even if others can confirm the contents verbally, they are likely to get in touch with a non-face-to-face tool such as e-mail, and that will require useless man-hours.

 

Additionally, in case of e-mail, there is a tendency that many people will be CCed, therefore as the number of people who do not greet increases, the cost to be generated as an organization becomes huge.

 

Being on time in meetings and greeting can be started from now on, so let's do it by all means!
